The Client

Julianna Harry runs two businesses. Grey Couch is an established counselling practice. Juliana Systems is a newer brand on a mission to bring humanity back to the workplace, helping organizations keep their people through burnout audits, workshops, and advisory work. Julianna came to DigitalFlow full of momentum, summits, talks, and ideas, but without a clear engine to turn all that activity into predictable revenue.

The Challenge

There was no shortage of effort. What was missing was a machine to convert it into sales.

  • No revenue strategy for the new venture. Juliana Systems had no engine of its own and no way to move clients between Julianna's advisory work and the Grey Couch practice, so the two could not feed each other.
  • No line of sight from goals to numbers. Julianna had real ambitions but no view of the targets behind them, how many leads, conversations, and clients it would actually take to get there.
  • Nowhere to test new offers. New ideas had no structured, low-risk way to be trialed, priced, and validated before going all in.
  • Lots of motion, no machine. Summits, workshops, ads, and a half-built calculator, but no defined flagship offer, no pricing, and no repeatable way to sell.
  • Scattershot targeting. In Julianna's own words, throwing spaghetti at the wall, with no clear picture of who the ideal client actually was.

The Approach

DigitalFlow built Juliana Systems its own revenue strategy and connected it to the Grey Couch practice so the two could feed each other, then put the missing sales machine in place: positioning and a pitch, a laddered set of offers, a defined ideal client, and a pipeline that ties daily activity to the targets behind Julianna's goals. A few deliberate choices shaped it:

Ladder, do not dump.

A free calculator earns attention, a workshop qualifies who is serious, and only then is the flagship audit introduced, so the premium offer stays premium.

Recurring over one-off.

The model leans on retainers and the counselling base, so the business starts each year knowing its floor instead of re-selling from scratch every month.

Price on value, protect capacity.

Each offer is priced to what it is worth, with a realistic ceiling on how many flagship audits one person can deliver well before it is time to hire or productize.

Build the tools to match.

The lead magnet and the audit's data collection became real, working tools rather than slideware.

Test before betting big.

Low-cost offers like the calculator and workshops double as a way to trial and validate new ideas before scaling them.

What We Built

A revenue strategy for Juliana Systems.

The new venture got a revenue engine of its own, with clear ways to move clients between Julianna's advisory work and the Grey Couch practice, so the two businesses feed each other rather than compete.

Positioning and a pitch.

A single elevator pitch, taglines, and positioning statements built around bringing humanity back to work, so every conversation and every stage starts from a clear message.

A laddered offer suite.

Four priced revenue streams: a flagship Burnout Audit built on a signature framework, monthly advisory retainers as a fractional company counsellor, private and industry workshops, and paid speaking, all sitting above a free Burnout Calculator that opens the funnel and gives her a low-risk way to test new ideas before scaling them.

A defined ideal client.

A clear ideal client profile, with a simple Whales, Dolphins, and Fish shorthand for prioritizing targets, so outreach focuses on real decision-makers instead of everyone.

A revenue model and pipeline.

A working model that turns Julianna's goals into concrete targets, mapping each offer to the number of leads, conversations, and proposals it takes to hit them, so she can see exactly which activities produce revenue, plus a phased path from where the business is today to a steady, mostly recurring mix.

Live tools.

The Burnout Calculator deployed as a real, mobile-friendly web app from her original concept, and a Voice Recorder that lets employees submit short voice memos for the audit, turning raw input into usable insight at scale.

A 90-day plan.

A prioritized next-quarter roadmap: stand up the audit pipeline, land the first retainer, systematize speaking, and scope the Grey Couch handoff.

The Impact

  • From motion to machine. Scattered activity now feeds a defined funnel, with a clear path from free tool to flagship engagement and a low-risk way to test new offers along the way.
  • Clarity from the pipeline math. The revenue model shows Julianna, offer by offer, how many leads and conversations it takes to produce a sale, so she can reverse-engineer any income goal into a concrete plan of action instead of guessing.
  • A premium offer that stays premium. The ladder protects the flagship audit and channels the right buyers toward it.
  • Built for recurring revenue. The mix is designed so the business knows its floor each year rather than re-selling from zero.
  • Two businesses that feed each other. Juliana Systems now has a revenue strategy of its own, and clients can flow between it and Grey Couch instead of the two working in isolation.
  • Tools that do the work, fast. Two custom tools went from her ideas to deployed in under 10 days: a live calculator that generates and qualifies leads, and a voice recorder that makes the audit deliverable even inside large organizations.
  • A clear next step every day. The 90-day plan turns a big vision into concrete weekly actions.
